Where does the ad money go? Tracking media-buying money flow

If your agency runs paid ads for clients, you're not just managing campaigns — you're moving other people's money. A client sends you a budget, some of it runs through your own ad account, some gets handed to a media buyer, and eventually it turns into spend on Meta, Google, or TikTok. Somewhere in that chain, it's dangerously easy to lose the thread.

The agencies that stay out of trouble treat media money as a ledger, not a vibe.

The four movements you have to track

Almost every media dollar makes one of four moves. Name them and you can account for all of it:

The two numbers that keep you honest

Once every movement is logged, two balances tell you whether the books are clean:

Buyer balance = what you've handed the buyer minus what they've actually spent. If that number is large and growing, someone is sitting on your client's money. Unspent client money = what the client paid minus total ad spend — the amount you still owe as delivery or a refund. Track both and the awkward "wait, where's the rest of my budget?" conversation never happens.

Don't confuse budget with revenue

A $30,000 ad budget passing through your account is not $30,000 of agency revenue — most of it belongs to the ad platforms. Your revenue is the fee: usually a markup on the money the client puts in (say 15%). Booking the whole budget as revenue inflates your numbers and wrecks your margins the moment you look closely. Separate the pass-through money from your fee, and your P&L tells the truth.

Reconcile per client and per account

Keep the ledger sliced two ways: by client (so you know each account's money is fully spent or accounted for) and by where it ran (your ad account vs. the buyer). That's how you answer, at any moment, "is this client's money all spent, and if not, where is it?"
